We know a ninja can substitute themselves with a log, but can they switch spots with people?

I thought so, then why haven’t people done that more in Naruto?

    >Literally the first useage of Kawarimi in the series

It's probably hard to snatch someone in time for a Kawarimi. Kakashi >>> pre-genin Naruto KB, so Naruto could stop Kakashi about as well as a log could.

They can but they won't because it would low-key undermine Sasuke's Amenotejikara. I can't remember the last time it was used: Madara swapping with a Limbo clone perhaps? Kawarimi shouldn't have been a thing in hindsight; defo not as an common E-rank technique.

Yeah, Kawarimi had to be retconned out of the series because the implications of it became silly as the series became more grounded. Or maybe it was just a fun trick that only works on academy level/n00b genins.

I'm honestly surprised we didn't also see Henge suffer a similar fate, considering the fact we saw Naruto can use it to transform into actual ninjutsu. Even his use to transform into an aerodynamic shuriken still leaves me with a ton of questions to this day...
